나는 쉬 이사와 독대를 하며 오늘 있었던 일들을 간단하게 정리한 후, 현재 우리가 처한 상황의 문제점을 얘기했다. 먼 동북 하얼빈에서 여기까지 찾아온 쉬 이사 입장에서도 어떻게 다시 일을 풀어야 할지 난감한 상황이었다. 나는 각각의 문제점을 조목조목 얘기하며 쉬 이사에게 질문을 던졌다.
“네 명의 부장들은 두 부류로 나뉘는데, 두 명은 분명 회사의 제안에 따라올 것으로 보입니다. 그러니 일단 두 명만으로 먼저 시작하면 안 될까요?”
“그건 안 됩니다. 말이 많았던 그 두 명의 매출이 현재 가장 많으며 제일 중요한 사람들입니다. 그 둘이 빠지면 안 하는 것보다 못해져요. 특히 그중 지린성 통화에서 온 유 부장은 꼭 같이 시작해야 합니다. 헤이룽장성은 내가 살고 있는 곳이라 어떡하든 관리할 수 있지만, 지린성은 멀기도 하고 더 큰 시장이기 때문에, 앞으로 유 부장이 지린성을 맡아서 키워 나가야 할 가장 중요한 사람입니다.”
나는 잠시 생각을 한 후에 알았다며 고개를 끄덕이고는 다른 질문으로 넘어갔다.
“회사는 지금까지 아무런 매출 조건 없이 장려금을 지급한 사례가 없습니다. 또한 이런 선례를 남길 수도 없어요. 만약에 이런 게 소문이 나면 기 거래하는 대리상들과도 형평성 문제가 있고, 앞으로도 일반적인 일로 여겨질 수 있습니다. 이런 상황에서 쉬 이사가 해결할 수 있는 안은 없는지요?”
나는 가능하면 내 주장을 쉬 이사에게 설득하기보다는 문제점을 던지고 쉬 이사가 대안을 말하도록 계속 유도해 나갔다. 그러자 그녀의 입에서 여러 안들이 나왔지만, 내가 할 수 있는 일은 심각한 고민을 하는 포즈와 함께 단호한 한마디 “부커이(不可以, 할 수 없어요)”뿐이었다. 그렇게 한 시간이 흐르자, 쉬 이사가 결심했다는 듯 마침내 최후의 안을 꺼냈다.
“그럼 이러면 어떨까요? 내가 받기로 되어 있는 마진 중 일부를 포기할 테니, 대신 그들이 요구하는 금액을 지급해 주세요. 나는 솔직히 돈보다 이 거래를 꼭 이루고 싶어요.”
나는 다시 한 번 심사숙고하는 표정으로 고민을 하였지만, 내심 쾌재를 불렀다. 바로 내가 그녀에게 하고 싶었던 말을 긴 시간에 걸쳐 그녀가 스스로 말하게 한 것이었다.
나는 쉬 이사가 부하를 위해 희생할 줄 알고 미래를 위해 투자할 줄 아는 훌륭한 리더라는 점을 칭찬하며 말했다.
“노자는 ‘도덕경’에서 ‘상선약수(上善若水)’라 하여, 최고의 선은 물과 같으니, 리더는 물을 닮아야 한다고 하였습니다. 물은 만물을 이롭게 하면서 다투지 아니하고, 사람들이 싫어하는 곳에 머무니 도(道)라 할 수 있다.
머무는 것은 땅처럼 낮고, 마음 쓰는 것은 연못처럼 깊으며, 베풀 때에는 참으로 어질며, 말은 신의가 있고, 바르게 잘 다스리고, 일에도 아주 능하며, 움직일 때를 잘 안다고 하였습니다. 오늘 보니, 바로 쉬 이사가 물과 같은 덕목을 가진 훌륭한 리더입니다.”
나는 칭찬과 함께 그녀의 의견을 받아들였지만, 그들이 요구하는 모든 조건을 다 받아들일 수는 없었다.
“하지만 매출 조건도 없이 무조건 돈부터 주는 건 마땅치가 않습니다. 그러니 이렇게 하죠. 일단 그들이 요구하는 금액의 50퍼센트만 선지급하겠습니다. 그 돈이면 충분히 새로 우리와 거래를 하기 위한 준비에 보탬이 될 것입니다. 그리고 나머지 50퍼센트는 우리와 거래 후 이백만 위안의 매출 실적을 달성했을 때 주겠습니다.”
“좋습니다. 그럼 그렇게 하는 걸로 하고 제가 호텔로 돌아가 이야기해보겠습니다. 결과에 대해서는 내일 다시 얘기하죠.”
긴 상의 끝에 저녁 시간이 다 되어서야 쉬 이사는 호텔로 돌아갔다. 그리고 다음 날 아침, 일찍부터 회사를 방문한 다섯 명은 내가 준비한 계약서에 사인을 했다. (계속)
After meeting privately with Director Xu, I briefly summarized everything that had happened that day and explained the problems we were currently facing. From Director Xu’s perspective, having traveled all the way from Harbin in Northeast China, she was equally at a loss as to how the situation could be resolved.
One by one, I laid out each issue before asking her a question.
“The four regional managers can clearly be divided into two groups. Two of them appear willing to accept the company’s proposal. Wouldn’t it be possible to begin with just those two?”
“No, that won’t work. The two who voiced the strongest opinions are also the ones generating the highest sales. They are our most important people. If they are excluded, it would be worse than not proceeding at all. In particular, Director Yu from Tonghua, Jilin Province, must be part of this from the beginning. I live in Heilongjiang Province, so I can manage that region somehow. But Jilin is farther away and represents a much larger market. Director Yu is the key person who must develop and expand Jilin Province in the future.”
After thinking for a moment, I nodded as though I understood and moved on to another question.
“Our company has never provided incentive payments without any sales requirements. Nor can we establish such a precedent. If word of this spreads, it would create fairness issues with our existing distributors, and such arrangements could become viewed as normal practice in the future. Given these circumstances, is there any solution that you, Director Xu, can come up with?”
Rather than trying to persuade Director Xu to accept my position, I deliberately presented the problems and encouraged her to propose the solutions herself. One suggestion after another came from her, but each time I simply assumed a thoughtful expression before responding firmly with one phrase. ‘Bù kěyǐ (不可以)—I’m afraid that’s not possible.’
After nearly an hour had passed, Director Xu finally seemed to make up her mind and presented her final proposal.
“Then how about this? I’ll give up part of the margin I’m supposed to receive. Instead, please use that amount to pay what they’re requesting. Honestly, completing this partnership means far more to me than the money.”
Once again, I paused as though giving the proposal careful consideration, but inwardly I was delighted. Over the course of that long conversation, she had finally spoken the very words I had wanted her to say from the beginning. I praised Director Xu as an outstanding leader who was willing to sacrifice for her team and invest in the future.
“In the Tao Te Ching, Laozi wrote, ‘The highest virtue is like water (Shàng Shàn Ruò Shuǐ).’ The greatest goodness resembles water, and therefore a true leader should be like water. Water benefits all things without competing with them, and it willingly flows to the places that others avoid. That is why it embodies the Dao. It dwells with the humility of the earth, possesses the depth of a tranquil pond, gives generously with true benevolence, speaks with sincerity and trustworthiness, governs with integrity, accomplishes its work with excellence, and knows the proper time to act. After meeting you today, I can confidently say that you are exactly the kind of leader who possesses the virtues of water.”
While accepting her proposal with sincere praise, I still could not agree to every condition they had requested.
“However, it would not be appropriate for us to pay the money unconditionally before any sales are generated. So here’s my proposal. We will advance only fifty percent of the amount they requested. That should be sufficient to help them prepare for doing business with us. The remaining fifty percent will be paid after they have achieved sales of RMB 2 million with our company.”
“That sounds good. I’ll return to the hotel and discuss it with everyone. We’ll talk about the result again tomorrow.”
After hours of discussion, it was nearly evening by the time Director Xu returned to the hotel. Early the following morning, the five of them came to our company, and they signed the agreement I had prepared. (To be continued.)
