국경절 연휴와 시로미의 제주도 행사로 인해 영업일수가 부족했던 10월은 근래 들어 최악의 매출 실적을 내면서 다시 일천만 위안 아래로 곤두박질쳤다. 한 해가 또 지나가는 마당에 기대와는 달리 매출은 하락했지만, 나는 걱정하지 않았다. 10월 실적은 특별한 사정에 의한 한시적인 결과였고, 아직 우리에겐 다시 오를 수 있는 두 달이 더 남아 있기 때문이다.

손실은 여전했으나 점차 감소하고 있었다. 아직 떨어질지 모르는 영업 비용이 계속 이익으로 가는 길목을 붙잡고 있었으나, 그래도 일 년간 공들여 절감한 원가와 판촉비 등의 요인으로 전반적인 변동비율은 상당히 떨어져서, 손실 폭은 전년 대비 무척 감소한 편이었다. 이 상태라면 삼 년 차인 내년이면 손익분기에 도달할 수가 있을 것 같았다.

이렇게 되면 이제 답은 하나뿐이다. 박리다매처럼 유통을 더욱 넓혀서 매출을 증대시키는 것이다. 지금까지 우리는 산둥성, 장쑤성, 산시성, 허베이성에 선택과 집중을 하여 가시적인 성과를 가져왔지만, 여전히 하나의 껍질을 깨고 나오기엔 역부족이었다. 아직도 중국은 넓고 가야 할 곳은 수도 없이 많으니, 이젠 우리도 다른 성으로 눈을 돌릴 때가 온 것이다.

그때 마침 헤이룽장성 하얼빈에서 기쁜 소식이 왔다. 연말을 맞아 하얼빈 인근에 있는 소규모 대리상의 자오샹회의에 민 대표가 참석했다는 소식을 들은 경쟁사의 리더급 대리상 중의 한 명인 쉬 이사가 민 대표를 만나러 온 것이다.

그녀는 경쟁사 제품을 하얼빈을 중심으로 인근 지역까지 넓혀서 취급하고 있었으나, 최근 매출 부진으로 수익도 감소하고 회사의 신임도 잃게 되자, 경쟁사와의 계약을 파기하고 남아 있는 재고를 처분하며 어려운 상황에 처해 있었다.

하얼빈 외곽 작은 도시에 대리상 하나만 있었던 우리 입장에서 그녀는 절대로 보잘것없는 사람이 아니었다. 민 대표는 동북 3성의 거대한 시장을 쉬 이사를 통해 개척할 수 있을지도 모르겠다는 일말의 기대감을 가지고 칭다오로 돌아왔다. 회사에 오자마자 그는 나와 장 상무를 불러 쉬 이사에 대해 논의했다. 하지만 전 직장에서 쉬 이사에 대해 이미 잘 알고 있었던 장 상무는 그녀를 반대하며 말했다.

“사장님, 쉬 이사는 능력이 떨어지는 사람입니다. 매출도 한 달에 백만 위안 수준이 채 안 되는데, 이사라는 직급치고는 적은 편이라서 제대로 인정도 받지 못하는 인물이죠. 그런 사람이 와서 얼마나 매출을 할 수 있을지 모르겠네요. 잘한다 해도 그 큰 시장에서 백만 위안 이상을 할 수 있을까요?”

민 대표는 장 상무의 말을 듣고 이내 고민에 잠겼다. 어느 정도 침묵의 시간이 지나자, 민 대표는 장 상무의 말에 동의를 표했다.

“장 상무가 나보다 더 잘 알겠지. 내가 일견한 걸로 그 사람을 얼마나 잘 알겠나? 그럼 장 상무의 뜻대로 하지. 단지 아쉬운 건 동북 지역이라는 어마어마한 시장에 우리는 고작 대리상 한 명이 하얼빈에서 깨작거리고 있다는 것이야.

그렇다면 내가 쉬 이사를 포기하겠지만, 대신 장 상무는 쉬 이사보다 몇 배를 더 할 수 있는 좋은 사업자를 찾아내야 해. 지금까지 우리가 급성장을 하였지만, 아직 천만 위안 언저리에서 머물고 있는 이 상황을 오래 지속할 수 없으니 말이야. 장 상무, 알겠나?”

그때 장 상무가 ‘네’라고 대답을 하기도 전에 나는 얼른 그들의 대화에 끼어들며 화두를 하나 던지듯 말했다.

“그런데 그 쉬 이사 말이죠. 경쟁사에선 그리 큰 실적이 아니겠지만, 우리에겐 백만 위안만 해도 감지덕지 아닌가요? 우리 매출은 이제 한 달에 천만 위안 수준입니다. 백만 위안이면 우리 전체 매출의 십 퍼센트나 됩니다. 게다가 경쟁사에선 하얼빈 지역에서만 영업이 허락했지만, 만약 우리가 그 영역을 헤이룽장성 전체, 아니 지린성까지 확대해준다면 쉬 이사 매출이 지금보다 몇 배는 성장할 수 있지 않을까요? 물론 그녀가 이런 능력이 되는지는 차후의 문제이지만 말이죠.”

그러나 장 상무는 단호했다.

“쉬 이사가요? 안 돼요. 그럴 능력이 있는 사람이었으면 지금처럼 막다른 골목에 이르지도 않았을 겁니다. 그러니까 자기 스스로 우리를 찾아온 거죠. 그녀는 절대 안 됩니다.”

그렇게 쉬 이사와의 계약은 없었던 일이 된 듯하였지만, 여러 날이 지나도 장 상무는 막상 쉬 이사보다 뛰어난 사람을 찾을 수가 없었다. 결국 한 해가 지나자, 장 상무도 쉬 이사와 계약하기로 결심을 하게 되었다.

분명 내가 마지막에 던졌던 화두 하나가 장 상무의 머릿속에서 떠나지 않았겠지만, 그도 쉬 이사가 아닌 다른 대안을 찾지 못했기 때문이다. 그 시장을 놀리느니 기대만큼은 아니더라도 당장 새해에 크게 늘어난 목표라는, 발등의 불부터 끄는 것이 상책이라 그도 생각한 것이다.

Although sales declined contrary to expectations as another year drew to a close, I was not overly concerned. The October performance was only a temporary result caused by exceptional circumstances, and we still had two remaining months in which sales could recover.

Losses still continued, but they were gradually decreasing. Operating expenses, which still had room to fall further, continued to block the path toward profitability. Nevertheless, due to the reduction in manufacturing costs and promotional expenses that we had carefully achieved throughout the year, the overall variable cost ratio had dropped significantly, greatly reducing the scale of losses compared to the previous year. At this pace, it seemed possible that we could finally reach the break-even point in our third year.

At that point, the answer became obvious. We needed to expand distribution channels even further and increase sales through a strategy similar to low-margin, high-volume sales. Until then, we had focused selectively on Shandong, Jiangsu, Shanxi, and Hebei Provinces, producing visible results, yet it still was not enough to break through to the next level. China remained vast, and there were still countless places left to enter. The time had finally come for us to turn our attention toward other provinces as well.

Just then, good news arrived from Harbin in Heilongjiang Province. Toward the end of the year, CEO Min attended a recruitment seminar held by a small distributor located near Harbin. Upon hearing that he was there, Director Xu, one of the top distributors from a competing company, came personally to meet him.

She had been handling the competitor’s products throughout Harbin and nearby regions, but due to declining sales, her profits had fallen sharply and she had gradually lost the trust of the company. As a result, she had terminated her contract with the competitor and was struggling while attempting to liquidate her remaining inventory.

From our perspective, having only a single distributor in a small city outside Harbin, Director Xu was by no means an insignificant figure. CEO Min returned to Qingdao carrying a small but meaningful hope that perhaps we could use Director Xu to develop the enormous market of Northeast China’s three provinces.

As soon as he arrived back at the company, he called Director Jang and me together to discuss Director Xu. However, Director Jang, who had already known her well from his previous company, opposed the idea immediately.

“President, Director Xu lacks capability. Her monthly sales don’t even reach one million yuan. Considering she holds the title of director, that’s not an impressive figure at all, and honestly, she wasn’t particularly respected there either. I’m not sure how much sales someone like her could really generate for us. Even if she performs well, could she really exceed one million yuan in such a massive market?”

After listening to Director Jang, CEO Min fell deep into thought. After a long silence, he slowly nodded in agreement.

“Director Jang probably knows her far better than I do. I only met her briefly, so how well could I truly understand her? Then we’ll follow your judgment. However, what disappoints me is the fact that in the enormous Northeast China market, we currently have only one small distributor barely surviving in Harbin. So if I give up on Director Xu, then Director Jang, you must find someone capable of producing several times more sales than she can. Although we’ve grown rapidly so far, we cannot continue lingering around the 10 million yuan level forever. Director Jang, do you understand?”

Before Director Jang could even answer “Yes,” I quickly interjected and tossed a thought into the conversation.

“But regarding Director Xu… perhaps her sales are insignificant compared to those at the competitor company, but wouldn’t even one million yuan be incredibly valuable for us? Our current monthly sales are only around 10 million yuan. One million yuan would already represent ten percent of our total sales. Furthermore, the competitor only allowed her to operate within the Harbin area. But if we expanded her territory to all of Heilongjiang Province—or even extended it into Jilin Province—couldn’t her sales potentially grow several times larger than they are now? Of course, whether she actually possesses that capability is another matter entirely.”

But Director Jang remained firm.

“Director Xu? No, absolutely not. If she truly had that kind of ability, she would never have ended up cornered like this in the first place. That’s exactly why she came looking for us herself. She absolutely won’t work.”

And so, it seemed as though any potential contract with Director Xu had completely disappeared. Yet even after many days passed, Director Jang still could not find anyone truly superior to her. Eventually, as the year came to an end, even Director Jang finally decided that we should move forward with signing a contract with Director Xu.

Surely, the point I had raised during that meeting continued lingering in his mind. But more than anything else, he simply could not find a better alternative. Rather than leaving such a massive market completely neglected, he ultimately concluded that—even if the results fell short of expectations—it would still be wiser to extinguish the immediate fire before us: the significantly increased sales targets awaiting us in the new year.
